If you run an online store, Google gives you three main campaign types to choose from: Search, Shopping and Performance Max. They overlap, they compete for the same budget and Google's own interface nudges you towards the most automated option. Picking the wrong one, or switching everything on at once, is a common way to waste a first budget. This guide explains what each does, how much control you keep and a sensible order in which to build them.

The three campaign types in plain terms

Search shows text ads when someone types a query that matches your keywords. Shopping shows product listings with an image, price and store name, built from the product data you upload to Google Merchant Center. Performance Max is a goal-based campaign that uses your assets (text, images, video) and your product feed to find customers across Google's channels from one campaign. Google describes how it works in its guide to Performance Max campaigns.

Search gives the most control. Performance Max gives the most automation.

The differences matter most when budgets are small. With Search you can see which words trigger your ads and cut the bad ones. With Performance Max you hand more of those decisions to Google, so your data and your assets do more of the work.

What you need before you switch any of them on

  • Working conversion tracking. All three optimise towards the conversions you report, so a wrong purchase event teaches them the wrong lesson. Start with Google's guide to conversion measurement and our GA4 setup guide.
  • Accurate conversion values. If every sale is counted at the same value, the system cannot tell a high-margin order from a low-margin one.
  • A clean product feed. Shopping and feed-based Performance Max depend on Merchant Center. Product titles, images, prices and availability must follow Google's product data specification and match your site.
  • Margins. Know your break-even ROAS before you set a target. Our free break-even ROAS calculator works it out in a minute.
  • Creative assets. Performance Max needs several headlines, descriptions, images and ideally video. Weak assets mean weak ads everywhere.

A sensible build order for a store

  1. Start with brand Search. Protect your own name cheaply, and use it to confirm tracking works.
  2. Add Shopping or non-brand Search on your best products or most profitable keywords. This gives you clear data on what sells and at what cost.
  3. Add Performance Max once the account has learnt. Wait until your conversions and values are reliable, then run it alongside the others and compare. Google's guidance on how much conversion data it needs changes, so check its current advice.
  4. Review overlap. Check that Performance Max is finding new customers rather than taking credit for brand searches you were already winning.
  5. Scale what is profitable. Move budget in steps towards the campaign type with the best cost per new customer against your break-even figure.

How to judge Performance Max honestly

Because it blends channels, a headline ROAS from Performance Max can look strong while hiding where the sales came from. Look beyond it:

  • Compare overall store revenue and new customers before and after launch, not only the campaign report.
  • Use the controls Google provides, such as brand exclusions and negative keyword options, and check what is currently available in your account.
  • Check search terms and placements where the reporting allows it, and review asset performance to replace the weakest assets.
  • Judge on profit and payback, not revenue. Our guide to ROAS, CAC and payback period shows how.

An illustrative first quarter

This is how we might sequence a small store. The shares are illustrative, not benchmarks, so adjust them to your margins and data.

PeriodCampaigns runningBudget focusDecision at the end
Month 1Brand Search, Shopping or Search on best sellersMost budget on the proven product lines, a small share on brandIs tracking accurate, and which products sell at an acceptable cost per order?
Month 2Add more products and keywords that worked, refine the feedShift budget towards winners in modest stepsIs there enough reliable conversion data to add Performance Max?
Month 3Add Performance Max with strong assets and brand controlsA limited share at first, so you can compare against the restDoes it bring new customers at or below break-even cost, or mostly brand sales?

If at the end of month three Performance Max is not beating your other campaigns on cost per new customer, keep it small or pause it. Automation is a tool, not a verdict on your account.

Common mistakes

  • Launching Performance Max with no history. It has little to learn from and may chase cheap conversions.
  • Running all three on the same products without checking overlap, so they bid against each other.
  • Ignoring the feed. Poor titles and mismatched prices cost clicks and approvals.
  • Setting a ROAS target below break-even because it looks good in the interface.
  • Changing settings every few days, which resets learning and hides what is working.

Frequently asked questions

What is the difference between Performance Max and Shopping campaigns?

Shopping campaigns show product listings from your Merchant Center feed on Google surfaces. Performance Max uses your feed plus text, image and video assets to show ads across all of Google's channels from a single, more automated campaign, with less control over where each ad appears.

Should a new online store start with Performance Max?

Usually not. Start with brand Search and Shopping or a few strong Search campaigns so you collect reliable conversion data, then add Performance Max and compare it with what you already have.

Do I need a product feed for Google Ads?

You need one for Shopping campaigns. Performance Max works without a feed, but stores usually perform best when they connect a clean Merchant Center feed.

How do I stop Performance Max from spending on my brand name?

Use the brand controls Google offers, such as brand exclusions, and keep a separate brand Search campaign so you can see brand performance on its own. Check your account for the options currently available.
